performance max for your business

Performance Max for Your Business: What It Can and Can’t Do.

TL;DR: Performance Max is Google’s all-in-one campaign type, using AI to place your ads across Search, YouTube, Display, Gmail, Discover and Maps. It can find additional conversions beyond your Search campaigns, but it can’t fix weak tracking or thin conversion data, and it gives you less control over where your budget goes. Use it when your measurement is solid and your goals are clear.

One campaign that covers every Google channel, with AI deciding where your ads appear and how much to bid. On paper, Performance Max for your business sounds like the easiest win in Google Ads. In practice, it delivers strong results for some advertisers and drains budget for others.

Results depend largely on what you feed it: clean conversion data and strong creative assets. Give it both and it has a real chance to outperform. Hold either back and the AI optimises towards the wrong thing, at your expense.

Performance Max has also changed a lot since our earlier look at Performance Max in 2022. Google added new reporting and new controls in 2025, which answered several of the early complaints from advertisers. Some limits remain, though, and they’re worth knowing before you move budget across.

This guide gives you both sides of the story. Then it helps you judge if your account is ready.

What is Performance Max and how does it work?

Performance Max is a goal-based Google Ads campaign type that gives you access to all Google Ads inventory from a single campaign. It uses Google AI to work from your assets and goals, then places ads across Search, YouTube, Display, Discover, Gmail and Maps to hit your conversion goals.

A traditional Search campaign relies on keywords you choose. Performance Max works differently. According to Google’s Performance Max overview, it runs on four inputs:

  • Conversion goals: the actions that matter to your business, with an optional target cost per acquisition (CPA) or target return on ad spend (ROAS).
  • Creative assets: headlines, descriptions, images, videos and logos. Google mixes these into ads that suit each channel.
  • Audience signals: hints about who your customers are, such as your customer lists or past website visitors. These help the campaign learn faster.
  • Budget and brand safety settings: your daily spend and the content you don’t want your ads to appear next to.

From there, the AI takes over. It chooses the channel and format for each impression, then sets the bid it believes gives you the best chance of a conversion.

One detail matters if you also run Search campaigns. For Search text ads, an eligible exact match keyword identical to the user’s query takes priority over Performance Max, subject to eligibility and budget, as Google explains in its guide to how Performance Max works with other campaigns. That gives you more control over your most valuable keywords.

What can Performance Max do for your business?

Performance Max can find additional conversions by showing your ads across every Google channel from one budget. Google reports that advertisers who add Performance Max see an average of 27% more conversions or conversion value at a similar CPA or ROAS, based on its own global advertiser data.

That figure comes from Google’s own analysis of Performance Max results, measured across its advertisers between October and November 2023. It’s Google’s number about Google’s product, so treat it as a benchmark rather than a promise. Even so, it points to four real strengths.

Reach beyond your keyword list

Search campaigns use keywords and matching settings to reach relevant searches. Performance Max extends that reach across additional Google channels, using your assets and audience signals to find likely customers on YouTube, Gmail, Discover and Maps as well. That suits businesses with a wide product range, or customers whose search habits are hard to predict.

Bidding that responds in real time

Performance Max uses Smart Bidding, Google’s automated bidding. Smart Bidding weighs signals at the moment of each auction, including device, location, time of day and the actual search query, according to Google’s Smart Bidding guide. No person can adjust bids at that speed across thousands of auctions.

Better results from video and customer data

Google publishes several uplift figures from its own data. Advertisers that included at least one video in Performance Max saw an average 12% uplift in conversions. Advertisers who added Customer Match lists as signals saw an average 5.3% conversion uplift, according to Google’s Performance Max FAQ.

A focus on new customers

Performance Max can bid more for new customers than for people who’ve already bought from you. In 2025, Google rolled out high value new customer mode to all advertisers, as set out in Google’s 2025 Performance Max announcement. It then bids more for new users likely to bring higher lifetime value.

Not every account qualifies, though. According to Google’s customer acquisition guide, high value new customer mode needs at least one purchase conversion goal, value-based bidding (target ROAS or Maximise conversion value) and first-party data that defines your existing customers. If you assign a value to new customers, check how it appears in your conversion value reporting, and keep it separate from your actual sales revenue.

Where Performance Max falls short

Performance Max is powerful, but it has clear limits. These are the ones that cost advertisers the most money.

It can’t fix poor conversion tracking

Performance Max optimises towards the conversion goals you set. Google states that Smart Bidding needs conversion tracking enabled to work at all. If your tracking counts the wrong action, such as a page view instead of a completed enquiry, the AI will chase more of that wrong action. A bigger budget simply buys more of it.

This is why we believe in balancing automation and human strategy. The AI is fast. It still needs someone to check that it’s aiming at the right target.

It needs data to learn

Google recommends judging Smart Bidding performance over periods with at least 30 conversions, or 50 for target ROAS. That’s a guideline for evaluating results rather than a minimum you need to launch. Google also advises giving a new Performance Max campaign at least six weeks before you judge it, according to Google’s optimisation tips. If your account records only a handful of conversions a month, plan for a longer evaluation period.

You can’t set a budget per channel

The channel performance report shows how Search, YouTube, Display and the other channels each contribute to your results. You still can’t decide how much goes to each one. As Google’s channel report documentation explains, Performance Max allocates budget across channels automatically. If you need a fixed spend on YouTube, a dedicated YouTube campaign suits that better.

It can bid on your own brand name

Performance Max serves on Search, and that includes searches for your brand name. Without exclusions, it may claim conversions from people who were already looking for you. Google recommends campaign-level brand exclusions as the best fix. A strong organic listing for your brand, built through SEO services, gives you a second way to capture those searches.

Some features reach South Africa later

Google often launches Performance Max features in the US first. In November 2025, for example, Google added Waze ads to Performance Max store goals campaigns, available only in the United States at launch, as Dataslayer reported. Check which features are live in your own account before you plan around a headline from a US announcement.

How much control do you have over Performance Max in 2026?

Performance Max gives advertisers far more control in 2026 than it did at launch. After Google’s 2025 updates, you can add campaign-level negative keywords, use search terms reporting (subject to Google’s privacy thresholds), review channel-level results and target by device and age. Google’s AI still makes the final decisions on bids and placements.

Google listed the main changes in its Performance Max visibility and control update:

  • Campaign-level negative keywords: now available for all Performance Max campaigns, with shared negative keyword lists you can apply to several campaigns at once. These apply to Search and Shopping inventory.
  • Search terms reporting: available for all Performance Max campaigns, so you can see the queries that triggered your ads. Some low-volume queries stay hidden for privacy reasons.
  • More search themes: the limit rose from 25 to 50 per asset group, giving you more ways to steer the campaign towards relevant searches.
  • Device and age targeting: both are now fully available, which helps when a product only suits certain devices or age groups.
  • Full asset reporting: conversions, cost, clicks and more for each asset, so you can see which headlines and images earn their place.

Channel reporting followed later in the year. In November 2025, Google extended the channel performance report to all Performance Max campaigns. The report breaks down results across Google Search, the Display Network, YouTube, Discover, Maps, Gmail and search partners.

These controls let you guide the AI and audit its decisions. They don’t hand bidding back to you. That’s the trade-off you accept with Performance Max, so use the reports every month.

Is Performance Max right for your business?

Performance Max is right for your business when you have reliable conversion tracking, a clear goal, enough reliable conversion data to judge results and a good set of quality assets. If any of these is missing, fix it first. In the meantime, a Search campaign gives you more direct control while you build the data.

Most advertisers don’t run Performance Max on its own. Optmyzr’s study of 24,702 Performance Max campaigns found that 82% of advertisers ran it alongside other campaign types, such as Search and Shopping. Optmyzr is a PPC software company and doesn’t publish its full method on that page, so read it as a direction of travel.

Pairing Performance Max with Google Search campaigns lets you keep exact match control over your highest-value keywords while Performance Max looks for new demand.

How to set Performance Max up for success

If your account passes the readiness check, these steps give the campaign its best start.

  1. Set your conversion goals first. Choose actions that represent real value, such as purchases or qualified leads. If you hold customer lists, add them as signals, because your first-party data is one of the strongest signals you can give Google.
  2. Supply a strong set of assets. Google’s asset group best practices recommend at least 11 headlines (up to a maximum of 15), at least 4 descriptions, at least 4 landscape and 4 square images, and your logo. One video per orientation gives you broader format coverage, though video isn’t compulsory. If you don’t upload your own video, Google may create one automatically. Sharp, on-brand copy matters here, which is where content marketing expertise pays off.
  3. Add audience signals and search themes. Point the AI towards the people and searches you already know convert.
  4. Exclude your brand if you need to. Use campaign-level brand exclusions if you want branded searches handled by a separate Search campaign.
  5. Give it time to learn. Allow about six weeks before you judge a new campaign. Significant changes can trigger further learning or short-term swings in performance, so let the campaign settle before you change anything else. Google suggests reviewing performance over two conversion cycles or a two-week window, whichever is longer.
  6. Review the reports every month. Check the channel performance and search terms reports, and add negative keywords where queries don’t fit your business.

Make Performance Max work harder for your business

Performance Max is a strong tool when the foundations are in place. It reaches customers across Google’s channels and adjusts bids faster than any person could. It also depends heavily on the data and assets you give it, and it still decides where your budget goes.

Get your conversion tracking right first. Then give the campaign the time and assets it needs, and use the 2025 controls to check its work every month.

Frequently asked questions about Performance Max

Does Performance Max replace Search campaigns?

No. Performance Max can run alongside Search campaigns. For Search text ads, an eligible exact match keyword identical to the user’s query takes priority over Performance Max, subject to eligibility and budget. Many advertisers use both: Search for tight control over key terms and Performance Max for wider reach.

How long does Performance Max take to learn?

Google recommends giving a new Performance Max campaign at least six weeks before judging its results. Significant changes can trigger further learning or short-term swings in performance, so review the effect of a change over two conversion cycles or two weeks, whichever is longer.

Can I stop Performance Max showing ads on my brand name?

Yes. Google recommends campaign-level brand exclusions as the best way to stop Performance Max serving ads on your branded searches. You can also use campaign-level or account-level negative keywords.

Can I see which channels Performance Max spends my budget on?

Yes. The Performance Max channel performance report shows how Search, YouTube, Display, Discover, Gmail, Maps and search partners each contribute to your results. You can’t set a budget for each channel, because Performance Max allocates spend automatically.

Do I need conversion tracking to run Performance Max?

Yes. Performance Max requires conversion goals, and Google’s Smart Bidding, which powers it, needs conversion tracking enabled. Without accurate tracking, the campaign has no reliable signal to optimise towards.
